Proof participation and decision capacity

Name the people whose evidence or decision is required before committing the proof. Record real availability and a delegate or escalation path; a title alone is not capacity. If a required contribution cannot be secured, narrow, defer, or stop the proof instead of treating the missing owner as a later adoption issue.

Field contribution boundary

Classify each material field-built asset before implementation. The classification does not authorize the change; it binds the work to an owner and the destination's normal engineering, security, release, support, and lifecycle path.

For product or platform work, use the destination team's normal codebase, architecture, security, testing, release, telemetry, on-call, and maintenance standards. A temporary parallel service is a potential shadow product and MUST name its production ceiling, expiry, migration or destruction path, and blocking gate. FDE-004, DEL-001, OPS-003.

Proof-work ledger

A proof is a decision instrument, not a miniature transformation program. Link each material activity to at least one inspectable output; otherwise record why the work remains necessary or stop it.

Pilot graduation contract

Freeze this contract before pilot work begins. A pilot graduates only when each applicable gate passes independently; a strong technical result or composite score cannot average away failed adoption, value, economics, safety, or operating ownership.

Adoption measurement contract

Freeze this contract before pilot entry. Changes to the denominator, event definition, window, or source create a new measurement revision and require a documented rebaseline.

Baseline acknowledgment

Before the baseline supports a proof decision, the metric owner and verifier acknowledge the exact revision, source, exclusions, disputes, and rebaseline conditions. Preserve disagreement instead of editing it away. This is a governed measurement acknowledgment, not legal advice or a substitute for an applicable contract.

Adoption funnel and friction review

Use one cohort, window, and metric revision across the funnel. Every count must reconcile to its authoritative event/query source; do not infer a missing stage from downstream activity.

Define bounded reason codes from observed cases and preserve an open-text escape hatch. Sample non-use and abandonment; do not classify silence as user resistance without checking access, routing, data, timing, and the current manual path.

Keep confidential workflow context, local policy, identities, and evidence with the owning organization. A repeated field signal may become a shared pattern or product candidate only after sanitization, recurrence review, a named destination, independent validation, and the normal compatible-release gate. Open this workstream at pilot entry. The accountable operating team pairs on the actual harness, evaluation, release, support, and adoption paths before bounded production. When the same team builds and runs the service, its designated backup leads the continuity exercises.
